How to Build an AI Training System for Your Team (The Playbook That Makes Onboarding Repeatable)

Rob Cressy

The playbook that makes onboarding repeatable, sourced from a real coaching call.

TL;DR
  • An AI training system for your team is a repeatable machine that turns a new hire into someone who runs the role the way you would, with the same standard every time.
  • You almost certainly have the raw material already. The gap is sequencing, standards, and a clear definition of done.
  • Use AI to build the playbook itself: speak your training into it, let it ask you the questions that fill the gaps, and turn one working session into version 1.0.
  • The standard that matters is simple. Someone is trained when they cannot get it wrong.

Why Does Building An AI Training System Matter?

If you are bringing on new people and every hire learns the job a slightly different way, it is time to figure out how to build an AI training system for your team. Most founders already own the raw material. A few one-sheeters, a role bible, some tribal knowledge living in one person's head. What is missing is the machine that turns all of that into a new hire who runs the role to your standard. This guide shows how to build an AI training system for your team using tools you already have.

I was on a call with a founder I coach this week. He was onboarding a new rep with a two-week gap before the start date, and he had just moved on from a hire who stayed about three months too long. His partner floated the idea of recording training videos with an AI avatar. Good instinct. The real opportunity was one level up. Training was about to become a repeatable asset for the business, and this was the moment to build it right.

The reframe I gave them is the same one I will give you. Training is one process in your business. Write it down once, sequence it well, hold a real standard, and you stop reinventing it every time someone new walks in.

What Is an AI Training System for Your Team?

An AI training system for your team is a documented, sequenced onboarding process that AI helps you build, deliver, and keep current. It has four parts.

  • A clear path. The exact order a new hire moves through, from company core values to industry context to role-specific work.
  • A standard. What the person must be able to do, and how you know they can do it.
  • A delivery method. Written docs, recorded video, live shadowing, or AI-assisted versions of each.
  • A definition of done. The checkpoint that says this person is ready, backed by proof.

The tool matters less than the structure. You can run the whole thing out of a single hub in Notion and layer AI on top once the bones are there. If your team is also learning the tools themselves, pair this with training your team to use AI so the two efforts reinforce each other.

How Do You Build an AI Training System for Your Team Step by Step?

Here is the sequence I walked the founder through. Use McDonald's as your due north. They bring in huge volume and still know what every new person does on every day of training. That is the bar.

  1. Start with the end. What does a fully trained person look like on day one of real work? Write that down first.
  2. Map the path backward from there. Two foundational days of company-wide core values, then industry context, then role-specific skill, then anything location or market specific.
  3. Sequence it into checks. Think of it as a series of steps a person moves through, each with a small outcome, the way a good onboarding flow moves someone from welcome to first result.
  4. Set the pacing. Decide what gets covered on day one, day two, day three, so nobody is left to figure it out on their own.
  5. Build the shadow blueprint. If new people learn by watching a senior person, write the blueprint for what they should notice while they shadow. Most teams skip this and leave the most important part to chance.

That structure is the system. AI makes each piece faster, and we will get to that next.

How Do You Use AI to Create the Training Playbook?

This is where most of the speed lives. You do not need to write the playbook from a blank page.

  • Speak it in. Get on a call and talk through how you train someone, start to finish, the way you would explain it to a new manager. Record it. Hand the transcript to your AI and ask for a version 1.0 playbook. You will have a draft in minutes. This is the same move as learning to turn a working session into captured gold.
  • Let it interview you. Ask the AI to find the holes. What is the first thing a rep needs to know? What is role-specific? What will you need in a year that you do not need today? The questions pull the knowledge out of your head and onto the page.
  • Record the real thing. Have your best person train the next hire on a normal call. That recording becomes the raw material for the next version of the playbook, so your system gets better every time you use it.
  • Add a visual flow. A simple chart of the process, step to step, helps people see the whole path at a glance. AI can draft that flow from the same transcript.

How Do You Know When Someone Is Fully Trained?

This is the part that gives you clarity fast, so the right people rise and a wrong fit shows up early.

Training is done when someone gets it right every time. A mentor the founder follows put it well. You are done when you cannot get it wrong. Reps build that.

So end the training with proof. A new hire gives a short presentation on everything they now know about how you work. Or you run a show-me-your-receipts check the way Sean McVay quizzes anyone in the room at random, from the veteran coach to the rookie, so the standard stays live and everyone knows it is real.

Make the standard explicit, written, and lived. When the bar is clear up front, two things happen. You attract people who want to meet it, and you find out fast when someone cannot. Dan Martell runs his team like a moving train. Everyone knows who is on board. A real definition of done gives you that same clarity without the awkwardness.

The founder on my call named the lesson himself. With a higher training standard, they would have known in two weeks what took them three months to admit.

Should You Build AI Training Videos or Keep It Human?

The founder's partner wanted to build training videos with an AI avatar. My answer was a question I ask about every build. Is the juice worth the squeeze?

Two years ago I had a client, a camera-shy CEO in his sixties running a company with dozens of employees. He did not want to be on camera, and he wanted real training and culture. So we built his entire curriculum with an AI avatar and an AI voice. Two characters, a full curriculum, and he could update it any time. For his volume, the squeeze was worth it.

For one hire starting in two weeks, it usually is not. Do the human version first. Record it. Once you are training enough people that doing it live is the bottleneck, the AI avatar earns its place. Volume decides.

Can an AI Agent Help You Hire and Onboard Faster?

Yes, and this is where the training system connects to the bigger shift happening right now. When something in your business takes a month, ask whether an AI agent can shorten it.

Replacing a bad hire took that founder two months of recruiter time. An AI agent fed your playbooks and your notes can watch for the early signals of a bad fit and trigger a plan to save the hire before you lose a quarter. The same kind of agent can run point on sourcing so a two-month search becomes two weeks.

You do not need to be technical to start. You can build an AI agent without code around one clear job, and the current wave of personal AI agents makes that first build easier than it has ever been. Start with one job, prove it, then expand.

What Are The First Three Moves To Build An AI Training System?

Build the system in one focused session. Here is where to start.

  1. Record yourself explaining how you train someone, then hand the transcript to AI for a version 1.0 playbook.
  2. Write your definition of done. Decide the one way a new hire proves they are ready before they touch real work.
  3. Sequence the path. Core values first, then industry, then role, then anything market specific, with clear pacing for each day.

Do those three and you have the bones of a training machine. The standard you set now is the one every future hire will rise to meet. Borrow the operator standard if you want a model for how high to set the bar.

The best time to build this was the last time you hired. The second best time is before the next one starts.
