- How to build an AI chief of staff starts with one agent that sees everything, logs every idea, and routes work to the rest of your agents.
- Build it first, connect your real tools to it, then give it a daily habit: bring me every open decision as yes, no, or park it.
- Your trigger for every agent after that is simple. If you do something twice, an agent does it from now on.
- Three rules make it trustworthy: a clear definition of done, fail loudly, and every write or send waits for your approval unless it is a routine you already approved.
If you want to know how to build an AI chief of staff, here is the short answer. Start with one agent whose only job is to see your whole business, hold every open loop, and bring you decisions you can make in one tap. Everything else you build with AI agents hangs off that one role.
I spent about 20 hours over a single weekend building mine. Part of that happened at a pumpkin festival.
By Monday I had 11 agents running. The first one, the one that made the other ten possible, was my chief of staff.
I'm sharing exactly how I built it so you can build yours faster.
What is an AI chief of staff?
An AI chief of staff is your coordinator. It's one agent that reads everything, remembers everything, and knows which of your other agents should handle each piece of work.
Think of a great executive assistant who knows the whole team and where every task belongs.
Mine reads my second brain in Notion. It knows my goals, my offers, my clients, and what I have already built.
When an idea hits me, I throw it at the chief of staff half baked. It logs the idea, decides which agent it belongs to, and passes it along.
That routing piece matters more than people expect. My chief of staff talks to every other agent, so I talk to one door.
That one door is the heart of how to build an AI chief of staff that grows with you.
How to build an AI chief of staff step by step
Create the chief of staff first and give it your context and standards. Then connect your tools one at a time and give it one daily habit.
On a call this week, a friend who has run a coaching business for decades asked me where to start.
A year earlier they had built a chief of staff in ChatGPT. It sat unused. The markdown file was right there, with the boundaries and principles already written.
My answer was the same one I give everyone. Create the chief of staff first. Then connect your tools.
Here is the order that worked for me:
- Feed it your context. Point it at your second brain so it reads who you are, what you sell, and where you are going.
- Write its standards. Spell out how you want it to operate before it does a single task.
- Connect your tools one at a time. I opened my phone and asked myself, what do I use every day? Then I added that connector, then the next one, then the next one.
- Assign one daily habit. More on that below.
If you're working out how to build an AI chief of staff and you already have an old prompt sitting in a folder somewhere, you are closer than you think.
Bring it forward and give it access to your real systems.
Which tools should you connect to an AI chief of staff?
Connect the tools where your business lives every day. For me that meant my email inbox, my CRM, my payment tools, my analytics, and Notion.
Once it could see all of it, the chief of staff surprised me. It cleaned up my CRM and removed the duplicates.
Then it linked the whole path from Google Analytics to my CRM to my checkout to my payments. For the first time I could see the full customer lifecycle in one place.
Because it sees the numbers, it now tracks what converts, from a piece of content to a lead to a client. It attributes every step of the way.
To pick your first connector, look at your phone and ask what you open every day. Start there.
What does an AI chief of staff do every day?
Every day, my AI chief of staff shows me every open item that still needs me. Each one comes with a one-click choice: yes, no, or park it.
This is the habit that changed my mornings.
I told my chief of staff, I need to stop being my own roadblock. Once a day, show me every item that is still open and still needs me, and give me a one-click yes, no, or park it.
Now, in the gap between dropping my son at preschool and heading to the gym, I open it up and clear decisions.
A typical run looks like this:
- Approve the content draft.
- Skip the email that is low on the priority list.
- Fix the double booking.
- Add a new stage to the pipeline.
Next, next, next.
Some of the items turn out to be wrong, and that helps too. During one triage it told me someone had been waiting five days for something. They already had it.
That flag showed me exactly where the record needed fixing.
If your to-do list ever feels like it is waiting on you, this is the fastest relief I have found. I wrote more about that pattern in my post on how to stop being the bottleneck in your business with AI.
What rules should an AI chief of staff follow?
Give your AI chief of staff three short rules: a clear definition of done, fail loudly when something breaks, and draft first, then wait for your approval.
I have been building agents since January, and most of what I learned came from things breaking.
Here are the rules I now give every chief of staff:
- Clear definition of done. Every task says exactly what finished looks like.
- Fail loudly. When something breaks, it tells me right away, so the hole in the boat gets found and fixed. I go deeper on this in my guide to AI agent failure recovery.
- Draft, then wait for approval. It writes to Notion or sends an email only after I say yes, unless it is a routine I already approved.
Security belongs here too. I built a separate technical agent.
Right after I created it, it found API keys sitting in my Notion that I had no idea were visible.
A chief of staff that coordinates everything should have a teammate watching for exactly that.
Can you build an AI chief of staff without technical skills?
You can build an AI chief of staff with zero technical background. You need clarity about how your business runs and a willingness to speak it out loud.
I came into AI with zero technical background. Technical skills are optional here.
For anyone who isn't technical, learning how to build an AI chief of staff starts with talking through how your business runs. The chief of staff turns what you say into rules, logs, and routines.
If you are starting from zero, my zero to one playbook for personal AI agents walks through the very first setup.
When you are ready to go further, here is how I think about building AI agents without coding as a non-technical founder.
On a recent group call, a founder who runs a nine-figure business said they would love to have a personal agent within six months. I told them, how about by next Friday?
The build is faster than people expect. The thinking is the real work.
When should you add more agents after your AI chief of staff?
Add a new agent as soon as you notice yourself doing the same thing twice. Have every new agent report back through your chief of staff.
That is the whole trigger.
My path looked like this:
- Analytics agent. It pulls my search, site, and social numbers into a weekly report.
- Finance agent. It watches my checkout, payments, and profit and loss.
- Inbox agent. It sweeps my email in the morning and afternoon and drafts the replies.
Each one started with a simple thought. Why not give this job to an agent too?
Every new agent reports back through the chief of staff.
What matters most is that each agent has one clear job, and the chief of staff knows all of them.
What do founders ask about building an AI chief of staff?
Here are quick answers to four common questions from founders setting up their first agent.
How long does it take to build an AI chief of staff?
I spent about 20 hours over a single weekend building mine. By Monday I had 11 agents running, with the chief of staff coordinating the rest. The build is faster than most people expect.
What should an AI chief of staff have access to?
Start with your second brain so it knows your goals, offers, and clients. Then connect the tools you use every day, like your email inbox, CRM, payment tools, and analytics. Add them one connector at a time.
Is an AI chief of staff the same as a Chief AI Officer?
They are two different jobs. An AI chief of staff is an agent that coordinates your other agents and brings you daily decisions. A Chief AI Officer is a leadership role you hire a person for, and I break down that role in what a Chief AI Officer does.
Can an AI chief of staff send emails on its own?
Mine drafts first and waits for my approval. It writes to Notion or sends an email only after I say yes, unless it is a routine I already approved. That rule is what makes it trustworthy.
What is the first step to build your AI chief of staff today?
Open the AI tool you use most and write a job description for your chief of staff. Then connect one tool and give it one daily habit.
Build the job description around three questions:
- What does it read?
- Which decisions can it make on its own?
- Where must it always bring things back to you?
Then connect one tool and give it its daily habit. Bring me every open decision as yes, no, or park it.
Run that for a week. You will feel the difference in your mornings first, then everywhere else, and you will start to see your business as a system you can design.
