The AI Team Building Activity That Works Better Than AI Training

Rob Cressy
TL;DR
  • An AI team building activity gives every person on your team one teammate and one instruction: use AI to make something for them.
  • The constraint that produces the quality is the person, not the prompt.
  • Two weeks of runway, no format requirement, and live presentations are the whole design.
  • It teaches more real AI skill than a tool tutorial, because people are motivated by the recipient instead of by the software.

Most leaders who want their team using AI reach for training first, then watch nothing change once the session ends. An AI team building activity fixes that by replacing the tutorial with an assignment where the software is the means and a specific person is the point. Everyone gets one teammate, two weeks, and one instruction: use AI to make something for them.

I ran this with a team I coach on our thirtieth call together. I gave the homework at the end of the previous session and then got out of the way. What came back was one of the most powerful things I have ever been part of, professionally and personally, and the people who built those gifts learned more about what AI can actually do than any walkthrough I could have delivered.

What Is an AI Team Building Activity?

An AI team building activity is an assignment with three parts. Each person is given one specific teammate. They use AI to create something for that person. Then they present it to the whole team, live, with the recipient in the room.

That is the entire brief. No format requirement, no tool requirement, no template to fill in. One person makes something for one other person, and everybody watches it land.

The reason it works sits in a line the founder of that team said out loud on the call. Working on gifts for others is a great way to get out of self. People who will happily skip an optional training will not skip the thing they promised to make for a colleague who is sitting right there.

Why Does an AI Team Building Activity Work Better Than AI Training?

Training makes the tool the goal. An AI team building activity makes a person the goal and leaves the tool as a detail, which is the correct order for adults learning software they did not ask for.

Watch what that changes. In training, the finish line is understanding a feature. In this assignment, the finish line is a real reaction on a real face, so people keep going past the first acceptable output. They regenerate, they add music, they rewrite, they research harder. That extra effort is the actual skill building, and nobody assigned it.

The second effect is peer pull. The founder told me that seeing one teammate present made them want to raise their own game, and then they watched other people raise their bar too. That is hard to manufacture in a tutorial. Ranking your own work against a colleague you respect does it for free.

This is the piece most teams miss when they try to force adoption from the top. I have written before about what actually moves a team from knowing about AI to using it, and the pattern holds here. Motivation beats instruction every time.

How Do You Run an AI Team Building Activity With Your Team?

Six decisions make or break it.

  1. Assign the pairs yourself. One maker, one recipient. Letting people choose collapses into existing friendships, and the value comes from having to study someone you do not know well.
  2. Give two weeks. Long enough to research and rebuild, short enough to stay urgent.
  3. Hand people raw material in the recipient's own words. My team had each written a personal manifesto in an earlier session, so every maker had a real document to work from. Without that, makers guess. With it, they have evidence.
  4. Set no format requirement. The range of what came back was the best part, and a template would have flattened it.
  5. Present live and synchronously. The reaction is the payoff. Sending files kills the whole thing.
  6. Hold the deadline. The founder said publicly on the call that they had granted an extension and that deadlines need to be followed at the company. Naming that in front of everyone was its own culture moment.

What AI Tools Do You Need for a Team Building Activity?

Whatever your team already has. That is the honest answer, and it is worth saying because tool anxiety is the most common reason a leader delays running this.

One of the strongest pieces of the day was a fantasy comic that cast the recipient as a paladin, panel by panel, in a style good enough that I asked what they had used, because it looked to me like a professional comic series. The maker had used a regular chat assistant, started from a template I had given the team, filled in the blanks, and fed it the recipient's manifesto. It came back with two art styles, they picked one, then they built the panels out from there.

Other people reached further because they wanted to. Someone made a manifesto video. Someone built a multi-page book. Someone wrote and produced an original song over a photo montage. Someone built a working tool that lives at a URL. All of it came from tools that were already sitting on their laptops.

What Do People Actually Make in an AI Team Building Activity?

Two moments explain the ceiling better than a list would.

The first was a manifesto video where the maker had noticed the recipient quoted a song in their bio, traced it back, and built the whole piece around the album's title as a message to choose yourself. The recipient stopped the call to say that album is their favorite record, then asked whether they had ever mentioned it out loud. The research earned that reaction, and the software only carried it.

The second involved the newest person on the team, who has no social media at all. Their assigned maker had nothing to work from, so they spent the day before the call in a normal conversation, quietly asking about family without saying why. The recipient realized what had happened only in hindsight and found it hilarious. That is what a person-shaped constraint produces.

One gift turned into a business asset on the spot. A maker built their recipient a reusable daily standard, a page at a URL with a rotating principle, the day's priorities, and reflection prompts, printable to a PDF. The founder asked for a copy on the spot, and I said out loud that it should live at a company URL with a login for every person and their own version to work through. A team building exercise generated a product idea nobody had been looking for.

The rest of the group went just as wide. One person wrote a poem. Another wrote a letter to the recipient as they will be in 2041, fifteen years out, that deliberately ends with one line the recipient has to finish themselves.

What Do You Do After an AI Team Building Activity?

Three things, and skipping them wastes the energy you just built.

Ask for evidence. My close to the team was to take the practice into ordinary moments and then post what came of it in their shared community space. A manifesto is only words until someone decides to live it, as one of them wrote in their piece, and evidence is how you find out whether anyone did.

Harvest the assets. At least one thing your team makes will be better than the assignment required. Look at every output and ask whether it should become a template, a tool, or a product.

Repeat it with new pairs. The pairing is the variable. Run it again in six months with a different assignment of makers to recipients and you get a different map of who knows whom.

Your First Five Steps

  1. Pick your pairs and write them down before you announce anything.
  2. Make sure every person has a document about their recipient in that recipient's own words. If nothing exists, run a short session where everyone writes one.
  3. Send the assignment with a date, two weeks out, and no format guidance at all.
  4. Block a full session for presentations and do not compress it.
  5. On the call, ask each maker which tools they used, so the rest of the team hears how ordinary the answer is.

Why This Lands

The best thing any of us can do is make somebody else feel better, and you cannot give to others what you are not experiencing yourself. That is why this beats a training slot on the calendar. It puts people in the experience first and lets the skill arrive as a side effect.

If you are trying to build a team that uses AI as a matter of course, the levers are culture and identity long before they are tooling. That is the same ground I cover in building an AI culture in a small company and in what human-centered leadership actually looks like in the AI era, and it starts from the same place I keep coming back to, which is that the perspective you choose is yours to decide.

Give people a reason to care about someone, hand them the tools, and get out of the way.
